Project engineering and management for INA : Background

The National Audiovisual Institute (INA) is a French governmental institution. Within INA's IT department, the technical engineering department ensures the supply of technical bases. It is a center of expertise and innovations on IT infrastructure. It also guarantees level 3 support for IT production.

In order to benefit from optimal expertise and flexibility, INA has decided to entrust Apside as a privileged partner with different engineering and management projects in its system and network infrastructures.

In 2018 INA's IT department requested Apside to support it in the optimization of its delivery model in engineering and project management.

Faced with the diversity of technologies used and the variety of technical and business projects, it was necessary to gain flexibility and capacity to process both requests and increasingly complex projects including Windows technologies (AD/messaging) Linux, Sysops, networks, and security.

The complexity also lays in the volume of data and the specificity of the environments and applications, which led us to organize ourselves to guarantee optimal quality of service and delivery customised for INA in our customer service-oriented approach.

Project engineering and management for INA : Our team

Our model is based on two teams :

The first of which consists of a dozen consultants in charge of processing requests, level 3 incidents and any contribution to the project in terms of infrastructure systems, messaging, security and network environments.
In the second team, we have six project managers, who are in charge of controlling all infrastructure or application integration projects in INA’s IS.

A continuous improvement approach offering training to our teams throughout the service, enables the skills of our consultants to be maintained at the level of the dynamic of development of INA’s IS.

Project engineering and management for INA : Results

Our support has enabled the clients to significantly increase their technical and project delivery capacity to be more responsive to the requests of the application and production teams. We also support the transformation of INA's IT department in a quest for operational excellence in terms of the methodologies used, the usability of the infrastructures as well as the best practices for managing the IS.
